Would love to know if anyone else is managing to do this well. Trying to do it every 6-12 weeks (pairs nicely with development hubs) and the overhead seems huge.
Especially the need to have an office big enough to fit everyone in that sits empty for the majority of the time!

It's highly variable in my experience. I worked at one place where the team was globally distributed but we had quite some people in India, and there they did regularly get together and work in one office and I think they now have a permanent office space even though not everyone lives in the same city. Other places I've worked at have just stayed 100% remote.
